EOS Implementer Perth
Sam Keats, Expert EOS Implementer in Perth, helping leadership teams gain traction

I help Perth entrepreneurs and leadership teams implement EOS® to simplify their businesses, align their people and turn plans into consistent execution.

As a Perth-based Expert EOS Implementer®, I draw on firsthand experience building and exiting businesses, together with more than 800 full-day leadership-team sessions across over 80 companies.

My role is not to run your business or tell your leadership team what to do. It is to teach, facilitate and coach your team through a proven process—helping you gain clarity, confront the right issues and execute with greater discipline.

What is EOS?

The Entrepreneurial Operating System® is a complete set of simple concepts and practical tools that helps leadership teams run healthier, more cohesive and more effective businesses.

EOS strengthens the Six Key Components™ of a business:

Vision - getting everyone aligned around where the business is going and how it plans to get there.

People - ensuring you have the right people in the right seats.

Data - giving the leadership team a small number of meaningful numbers that provide an accurate weekly pulse.

Issues - creating an open, honest environment where problems are identified, discussed and solved permanently.

Process - documenting and following the core processes that make the business consistent and scalable.

Traction® — bringing discipline, accountability and execution into the organisation.

The tools are deliberately simple. The value comes from applying them consistently and building them into the operating rhythm of the business.

The Five Frustrations™

Entrepreneurs often begin exploring EOS because they are experiencing one or more of five common frustrations.

  1. Lack of control

You feel as though the business is controlling you. There are not enough hours in the day, important decisions keep finding their way back to you and the company remains too dependent on its founder.

  1. People

You are frustrated by your team. People may not share your vision, communicate openly, demonstrate accountability or consistently perform in their roles.

  1. Profit

The business is growing—or everyone is working harder—but the financial results do not adequately reflect the effort, risk and energy being invested.

  1. Hitting the ceiling

Growth has stalled. Strategies and approaches that once worked are no longer producing the same results, and the leadership team is unsure how to break through to the next level.

  1. Nothing is working

The business has many ideas, systems and initiatives, but they do not fit together. Communication is inconsistent, priorities regularly change and execution feels more complicated than it should.

I have experienced these frustrations in my own businesses. I have also seen them repeatedly across hundreds of days working with leadership teams.

EOS helps a leadership team address the underlying causes by strengthening the whole business - not by introducing another disconnected initiative.

Who is EOS for?

EOS is generally best suited to privately owned businesses with a leadership team, approximately 10 to 250 people and a genuine desire to improve.

The industry matters far less than the leadership team’s willingness to be open, honest and vulnerable. EOS has been used successfully across manufacturing, mining services, technology, professional services, construction, healthcare, property and many other industries.

EOS may be worth exploring if:

• The business feels increasingly dependent on its founder
• People are not consistently accountable
• The leadership team is not completely aligned
• Important issues are repeatedly discussed but never properly solved
• Growth has created complexity and reduced control
• Plans are made but execution is inconsistent
• The business has reached a ceiling and needs a stronger operating system

How EOS implementation works

Professional EOS implementation follows the EOS Process®. It is not a generic consulting program or a collection of disconnected workshops.

The journey normally begins with a complimentary 90 Minute Meeting. This gives your leadership team a practical overview of EOS, introduces the core tools and allows everyone to decide whether the process and the Implementer are right for the business.

If the team chooses to proceed, the implementation journey typically includes:

The Focus Day™

A full working day that establishes the foundational tools required to create greater focus, accountability and traction.

Vision Building™ Days

Two full-day sessions that help the leadership team answer eight important questions and bring the company’s vision into one clear, practical plan.

Quarterly Pulsing™

A disciplined 90-day rhythm that allows the team to review progress, solve important issues and establish the most important priorities for the coming quarter.

Annual Planning

Two days each year to reconnect as a leadership team, review the previous year, strengthen the vision and establish the plan for the year ahead.

The process is structured, but every session centres on the real issues and opportunities facing your business.

What happens in an EOS session?

EOS sessions are highly practical working days. Your leadership team steps away from the day-to-day noise of the business and works on the most important priorities, issues and decisions together.

A typical session includes reviewing progress, examining the company’s numbers, checking accountability, solving issues and setting clear priorities for the next 90 days.

The objective is not to create more theory or another lengthy strategic plan. It is to leave the room aligned, clear and committed to the decisions that have been made.

What is an Expert EOS Implementer?

EOS Worldwide recognises different levels of Implementer experience and mastery. Expert EOS Implementer® is an advanced designation earned through extensive practical experience, ongoing training and demonstrated mastery of the EOS Process.

The designation matters, but it should not be the only factor behind your decision.

Experience helps an Implementer recognise patterns, maintain the integrity of the process and facilitate difficult conversations. However, the relationship must also work for your unique business, leadership team and personalities.

Before becoming an EOS Implementer, I founded, scaled and exited businesses of my own. Implementing EOS in my own business gave me the clarity, accountability and operating rhythm I had been missing.

Today, I combine that firsthand entrepreneurial perspective with more than 800 full-day leadership-team sessions across over 80 companies.

Who is the best EOS Implementer in Perth?

There is no single “best EOS Implementer in Perth” for every business.

The better question is: who is the best and right-fit EOS Implementer for your business and leadership team?

Choosing an Implementer is the beginning of a long-term working relationship. This person will sit in the room with your leadership team during important decisions, difficult conversations and defining moments in the growth of your business.

The right Implementer should:

• Earn the trust of the entire leadership team
• Facilitate openly, honestly and without taking sides
• Be willing to challenge the team when necessary
• Maintain the discipline and purity of the EOS Process
• Understand the realities of entrepreneurship and leadership
• Have a style and level of experience suited to your team

Credentials and experience are important, but fit is equally important.

Use the complimentary 90 Minute Meeting to experience an Implementer’s approach. Include the entire leadership team and decide collectively whether the relationship feels right.

You should finish the meeting with a clear understanding of EOS and the implementation journey, without feeling pressured to proceed.

My experience as an EOS Implementer in Perth

I grew up around a family business that developed from a small electrical services company into a publicly listed engineering and project-delivery organisation employing more than 500 people across Australia and New Zealand.

I later founded, scaled and exited businesses of my own. I experienced the excitement of growth, but also the pressure, complexity, people issues and founder dependence that often come with it.

Implementing EOS in my own business gave me the structure, accountability and operating rhythm I had been missing.

Today, I bring that perspective to every session. I understand the EOS Process as an Implementer, but I also understand it as an entrepreneur who has sat on the other side of the table.

Over the past decade, I have facilitated more than 800 full-day leadership-team sessions and worked with over 80 companies across Perth, Australia and internationally.

EOS Implementation Perth

Most of my Perth sessions are held in person at my dedicated EOS Session Room:

Level 16
111 St Georges Terrace
Perth WA 6000

The room provides a private environment where leadership teams can step away from daily interruptions and focus fully on the business.

I also work with leadership teams elsewhere in Australia and internationally when the relationship and circumstances are the right fit.

If another Implementer would be more appropriate for your location, business or leadership team, I am always happy to make an introduction. I know the EOS Implementer community well and can help connect you with someone who may be the right fit.

Frequently asked questions

How long does EOS implementation take?

EOS is not a short-term project. Most leadership teams build their foundational tools during the early sessions and then strengthen their use of EOS through a consistent quarterly and annual meeting rhythm. The goal is lasting organisational capability, not temporary motivation.

Can we implement EOS ourselves?

Some leadership teams successfully self-implement EOS using the books and free tools. Others choose a Professional or Expert EOS Implementer to bring structure, neutrality, experience and accountability to the process. The right choice depends on your team and how strongly you want the system implemented.

Do all leadership-team members need to attend?

The entire leadership team should attend the initial 90 Minute Meeting and implementation sessions wherever possible. EOS works best when the team learns the tools together and commits to one operating system.

Does EOS work for family businesses?

Yes. EOS can be particularly valuable for family businesses because it helps clarify roles, separate ownership matters from operational responsibilities and create a healthier environment for accountability and issue solving.

What does the 90 Minute Meeting cost?

The introductory 90 Minute Meeting is complimentary. It is designed to give your leadership team enough practical information to make an informed decision about whether EOS and the Implementer are right for your business.

How do we choose the right EOS Implementer?

Meet the Implementer with your entire leadership team. Look beyond geography and credentials and consider experience, trust, communication style and the ability to facilitate difficult conversations. The right relationship should feel constructive, direct and aligned with the needs of your team.
